Limit status updates to ten minutes total

Branch managers want airtime. Give each person ninety seconds for one number and one blocker. Anything deeper belongs in a separate conversation or in the section where that topic will be decided.

Anchor on three decisions

Before the meeting, the regional director identifies three decisions that must be made that day — for example, approving a revised waste target, agreeing on a staffing model for the holiday weekend, or confirming which branch hosts the next training rotation. Every agenda item should connect to one of these decisions or be cut.

Bring evidence, not opinions

If the meeting will discuss service consistency, bring mystery shopper excerpts, complaint summaries, or review findings — not anecdotes. We prepare a one-page evidence pack for each agenda topic so discussion stays grounded.

Capture owners in the room

An action without a name is a wish. We use a visible tracker projected during the session. When someone volunteers or is assigned a task, their name and due date go on the screen immediately. Verbal agreements made while people are packing up rarely survive the parking lot.

End with a read-back

The last ten minutes are for reading back decisions and actions. Each participant confirms their assignments. We send the written log within two business days, but the read-back prevents immediate misunderstandings.

A common mistake

Inviting too many voices. Quarterly reviews for branch managers work best with six to ten participants. Larger groups need a different format — town halls, not decision meetings.
